JPMorgan tells clients the biggest risk to Bitcoin isn't Strategy, it's the private blockchains Wall Street is building
A $4.7 trillion bank's research desk argues TradFi's tokenisation push, not Michael Saylor's treasury stack, is the structural threat to the open network.

On 9 July 2026, research staff at JPMorgan, a bank with roughly $4.7 trillion in assets, told clients that the most consequential threat facing Bitcoin is not the leveraged treasury strategy of Michael Saylor's Strategy, the largest corporate holder of the asset, but the quiet build-out of permissioned, bank-controlled blockchains inside traditional finance. Two days later, on 11 July 2026, a separate note circulated by the bank claimed its internal AI investing agents had beaten a classic 60/40 portfolio of stocks and bonds across a 20-year backtest, sharpening the question of who, exactly, gets to issue the next generation of on-chain money and who gets to allocate it.
The two notes, taken together, sketch a thesis Monexus finds harder to dismiss than the typical Wall Street Bitcoin commentary. The first is a defensive concession: an incumbent lender of last resort now treats the open, public Bitcoin network as something to be studied, hedged against, and ultimately displaced at the infrastructure layer. The second is offensive: the same firm is preparing the tools to displace it. Read against each other, the picture is not a bank catching up to crypto. It is a bank working the problem from both ends.
The threat JPMorgan actually named
The phrase doing the rounds in the 9 July note is that the bigger risk to Bitcoin is not a single leveraged buyer, but the proliferation of private, permissioned blockchains inside the world's largest financial institutions. The reasoning is plain. Strategy, the business-software company rebranded under Saylor's stewardship, holds hundreds of thousands of Bitcoin on its corporate balance sheet and funds the purchases largely through equity issuance and convertible debt. That model is loud, transparent, and visible on-chain. It creates price volatility around known treasury moves. It can be modelled, and it can be faded.
A private blockchain operated by a consortium of custodian banks is a different animal. It settles tokenised deposits, money-market fund shares, and short-duration Treasuries inside a walled garden. The participants know each other. The rules of admission are negotiated, not published. Access to the ledger is gated. Crucially for a Wall Street balance sheet, these networks never settle in a unit of account that competes with the dollar; they settle in regulated bank liabilities that are the dollar. A bank that moves a billion dollars of repo collateral onto its own chain has not created a new money. It has reduced the friction on the old money to near zero and locked the customer relationship tighter.
That is the structural risk JPMorgan's analysts are pointing at. Not a single buyer overwhelming the market, but a thousand counterparties routing themselves around the public layer entirely.
What the 20-year backtest actually showed
The 11 July note makes the second move. JPMorgan's research desk disclosed that internally developed AI investing agents, stress-tested against two decades of historical market data, outperformed a traditional 60/40 portfolio of equities and fixed income on the bank's own return, drawdown, and risk-adjusted metrics. The bank did not publish the full methodology, did not name the model's architecture, and did not disclose how the agents would behave outside the backtest window. What it did do is stake a public claim: the firm believes the next leg of performance differentiation in asset management will be drawn from machine-driven allocation, not from incremental tweaks to human portfolio construction.
The combination is the point. Tokenised private rails lower transaction costs and lock in distribution. AI agents lower the marginal cost of running money and concentrate decision-making in firms that can afford the compute. Both trends push the same direction: capital pools around a small number of institutions with both the data and the infrastructure to operate them. Bitcoin, by design, routes around that concentration. JPMorgan's note suggests the bank understands this, and is preparing to out-compete rather than accommodate.
The bullish read, taken seriously
Bitcoin advocates will hear the JPMorgan note as a near-bullish signal. A bank of this size putting a structural threat assessment on the cover slide of a client deck implies that the asset has graduated from nuisance to competitor. If JPMorgan did not take the public network seriously, it would not bother to articulate a thesis about displacing it. The same logic that lets a software firm issue perpetual convertibles to buy Bitcoin, the same on-chain transparency that lets anyone audit Strategy's corporate treasury in real time, is the property a bank cannot replicate inside a permissioned chain. There is no equivalent of a globally verifiable, 24/7, censorship-resistant settlement layer inside the consortium model. The asset that incumbents must explicitly outperform is, by that measure, the asset that has already won the round.
A second defence goes further. JPMorgan's framing assumes a future in which private blockchains achieve meaningful adoption among institutional counterparties. The historical record is not encouraging. The first generation of consortium chains, from the early R3 work through the post-2020 pilots, struggled with governance disputes, fragmented liquidity, and the simple fact that banks find it hard to agree on shared infrastructure when each one's balance sheet is the moat. The public chains that survived did so because no single participant could capture them. The note does not engage with that track record.
What the sources do not yet settle
Neither the 9 July nor the 11 July disclosure includes enough methodological detail for an outside observer to replicate the claims. The 20-year backtest is presented without a published factor breakdown, without a defined benchmark against which the AI agents were tuned, and without a forward test. The characterisation of private blockchains as the dominant structural threat is offered without an adoption curve or a market-share estimate for tokenised deposit settlement. Both notes, in other words, are research-shop output aimed at client positioning, not audited analysis. Monexus treats the directional claims as worth reporting and the quantitative claims as not yet independently verified.
The pattern that emerges from the two notes, though, is harder to dispute than any single number inside them. The largest custodian bank in the United States is telling clients, on the record, that it intends to build the rails and the allocation layer of the next financial cycle. Bitcoin is the asset those rails are designed to render redundant for institutional flows. Whether that redundancy arrives in three years or fifteen, the framing has now shifted from whether Wall Street will adopt crypto to whether Wall Street will replace the open protocol with a closed one. The question for the open network is no longer adoption. It is defence.
